Feedback arrives in incompatible units. One item is a feature request, another a support ticket, another an executive escalation, another a comment about taste. Counting them together makes volume look like evidence while discarding who experienced what, in which situation, at what cost, and what they already did.

Convert each item back into an event before aggregating it. Preserve the user or segment, triggering situation, desired outcome, current behavior, workaround, consequence, and requested solution as separate fields. Then look for independent recurrence of the same underlying job and convert the pattern into a testable product bet rather than a promised feature.

The Mom Test supplies the behavioral evidence standard. The Wisdom of Crowds explains why aggregation is trustworthy only when inputs preserve diversity, independence, local knowledge, and an explicit combining mechanism.

A request is a proposed solution attached to an incomplete story

“Add export,” “make it faster,” and “we need an integration” tell you what the speaker imagines, not yet what failed. The request may be insightful because the person knows the workflow. It may also inherit assumptions from the current product or describe the easiest change to articulate.

Move backward to the most recent event. What were they trying to accomplish? What triggered the need? Which steps occurred? Where did the current approach fail? Who else became involved? What did the failure cost in time, money, risk, delay, or credibility? What workaround exists?

Past behavior is stronger evidence for recurrence and priority than a prediction about future use. Workarounds matter because they show the problem has already caused action. Absence of a workaround does not prove no problem; the person may lack authority, alternatives, or awareness. It changes which explanation needs investigation.

Preserve the exact requested solution, but do not allow it to replace the event. The request becomes one hypothesis about how to resolve the underlying job.

Keep evidence granular until the dimensions that matter are visible

Premature themes such as “reporting,” “integrations,” or “AI” create apparent order while combining different mechanisms. Two export requests may arise from compliance evidence and client presentation; one solution may not address both.

The smallest useful evidence unit includes source, segment or role, situation, job, current behavior, workaround, consequence, requested solution, date, and a link to the underlying note or artifact. Keep observation separate from interpretation so another reviewer can challenge the theme without losing the fact.

Record the relationship between user, buyer, approver, and operator. High frequency among users may not imply budget authority; a rare buyer concern can block every purchase. Signal strength depends on the decision being made.

Tagging should support comparison, not create an exhaustive taxonomy. Add a tag when it changes how evidence is interpreted or routed. If reviewers spend more time maintaining categories than examining events, the system has become another abstraction detached from behavior.

Independent recurrence is stronger than repeated exposure to one voice

Surowiecki’s conditions explain why raw counts can lie. Sales may repeat one account’s request in several meetings. Public feature boards let early comments shape later ones. A high-value customer can appropriately receive more attention while still representing one source of information.

Count independent events and sources, not mentions. Examine recurrence within the target segment, across segments, and across channels. A pattern appearing separately in interviews, support records, usage, and renewal conversations is different from a phrase copied through one internal narrative.

Diversity is useful when the decision needs varied evidence. Feedback from the wrong segment can be frequent and strategically irrelevant. Define whose behavior the product currently intends to change before treating population volume as demand.

Aggregation should preserve consequence as well as frequency. A rare safety, legal, accessibility, or procurement failure may deserve priority because impact is discontinuous. A frequent cosmetic preference may not. Use a rule that makes the weighting visible rather than claiming every voice has equal strategic effect.

Loudness, revenue, and sentiment are context—not automatic priority

An enterprise account may have legitimate economic leverage, contractual terms, and richer workflow knowledge. Record those facts. Then distinguish account-specific obligation from evidence for the general product. Building a custom requirement can be a sound commercial decision without pretending it validates a market-wide need.

Positive feedback is also not the inverse of complaints. Users who leave may provide no feedback; satisfied users may not articulate the behavior creating value. Pair stated feedback with usage, retention, support burden, and observed work where available.

Sentiment can reveal trust and emotional consequence, but it should not erase the event. A calm report can describe a severe recurring cost; an angry report can concern a one-time issue. Preserve both intensity and mechanism.

The aggregation process needs a named owner and review cadence. An unattended repository creates the appearance that feedback is captured while decisions continue through anecdotes in meetings.

Turn a pattern into a bet with an update condition

A request states what someone asked for. A product bet states what behavior is expected to change for which group and why. The distinction reopens solution space without ignoring the evidence.

Write the pattern as a causal claim: target users encounter a recurring situation; the current workaround imposes a particular cost; reducing that cost should change an observable behavior such as completion, retention, conversion, expansion, or support demand. Then identify the smallest intervention capable of testing the mechanism.

The requested feature may be the right intervention. It should win because it addresses the job under the constraints better than alternatives, not because it entered the system first. Prototype or deliver the smallest responsible version, then compare the expected behavior with a baseline and guardrails.

Define what weak evidence will do. If the behavior does not change, revisit whether the pattern, segment, mechanism, or solution was wrong. Do not respond automatically by adding the next requested feature.

The next move is a 20-item evidence reconstruction

Take the latest twenty meaningful feedback items and preserve their source links. For each, reconstruct the last event, job, current behavior, workaround, consequence, segment, and requested solution. Mark where the record lacks enough context and follow up selectively instead of filling gaps with inference.

Group items by underlying job and mechanism, not wording. Count independent sources and events, then inspect frequency, consequence, strategic segment, and existing commitment. Choose one pattern with enough evidence to matter and write the product bet and behavior that would update it.

Run a bounded test before turning the request cluster into a roadmap promise. The success condition is not a cleaner feedback database. It is that a repeated behavioral problem becomes a decision with inspectable evidence, while one loud voice can no longer masquerade as an aggregate simply by being repeated.
